Coaching Debt

Coaching Debt is what accumulates behind a Watermelon Report while nobody’s looking. A team can hit its activity metrics for years on the back of a rigid process, without anyone actually developing the underlying skill, because the process is doing the thinking for them. The dashboard stays green the entire time.
The debt only becomes visible when the process breaks or the market shifts and the team has to improvise. That’s the moment a manager discovers their highly-paid “operators” have forgotten, or never learned, how to actually do the job without a script. Retraining an entire staff mid-crisis, with your best people already walking out the door, is a much worse position than paying the coaching cost incrementally the whole way through.
